Modernizing a Canadian retailer's e-commerce platform for local market expansion

The challenge

As Style Meets Comfort prepared for its next major business milestone, the opening of a new store in the French-speaking Gatineau market, their digital presence faced these core challenges:

😫  An unmanageable product catalog: 102,000 product SKUs, of which nearly 95,000 were legacy entries. This made internal management a daunting task and created a confusing shopping experience, as different colors or fabrics for the same piece of furniture were listed as separate items.

🚫  A barrier to market expansion: The existing website had no French-language capabilities, making it impossible to effectively serve the new Gatineau customer base and realize the full potential of their physical expansion.

😤  Poor performance and user experience: The product catalog pages were difficult to navigate, and significant technical issues were slowing down the site and degrading the mobile experience on nearly 2,000 pages, creating friction for customers.

Our solution

1. Taming the catalog with a data-driven overhaul

We began by cleaning up and restructuring their data. We archived over 95,000 obsolete products, immediately streamlining the database. Next, we engineered a sophisticated system to group product variants. We implemented a "style code" logic that consolidates all fabric and color options under a single, clean product listing. When a customer selects a new variant, the page URL and SKU now update dynamically, a critical feature for both user experience and inventory management.

2. Engineering a full-scale French localization

To enable the Gatineau expansion, we managed a comprehensive migration of the website's translation service from Weglot to HubSpot's integrated DeepL AI. However, a simple migration was not enough. We encountered several site modules that were incompatible with the native integration.

To solve this, we developed scripts that utilized OpenAI's powerful language models to perform one-time localization of all incompatible content. We also built a custom HubDB table of translatable strings and integrated it directly into the theme, giving the client an easy and powerful way to manage static content like buttons and headers across their entire site.

3. Redesigning the core e-commerce experience

With a clean data foundation in place, we redesigned the product catalog page to be more intuitive and user-friendly. The new design features the newly grouped products and includes essential new filters for "in stock" and "material", allowing customers to find what they need quickly. Finally, we addressed the site-wide performance issues. We resolved technical bugs that were affecting nearly 2,000 pages, significantly reducing page load times and improving the mobile user experience by ensuring all on-page elements were easy to click and navigate.

4. Structured collaborative process

This complex project was managed through a structured and collaborative process. We established a formal development environment using GIT for version control and the HubSpot CLI for efficient local development, ensuring code quality and stability. Every deliverable, from the database cleanup to the UI redesign, was managed with dedicated project management and a rigorous quality assurance phase to ensure a seamless rollout.
